What Is Shadow Accounting in Sales?

Definition

Shadow accounting is when salespeople keep their own private records of deals and commissions because they don't trust the company's numbers.

Shadow accounting is the spreadsheet your reps don't tell you about. Every deal they close, they log it twice: once in the CRM, and once in their own file, with their own version of what they should be paid. On payday, they compare.

It isn't a sign of bad people. It's a sign that the commission process isn't visible enough to trust.

Why reps do it

  • They can't see the calculation. The number arrives on payday with no breakdown.
  • They've been underpaid before. One missed deal is enough to start a side spreadsheet for good.
  • The plan is complicated. Tiers, accelerators and adjustments are hard to check without doing the math yourself.
  • Data changes behind their back. Deals reassigned or edited after the fact make the CRM feel unreliable.

What it costs

  • Time: every rep spends time each month on bookkeeping instead of selling.
  • Disputes: two sets of numbers always disagree somewhere, and every gap becomes a conversation.
  • Trust: a team that double-checks every payout is telling you it doesn't trust the system.

Example

A rep's own sheet says they closed $52,000 last month and should get $2,600 at 5%. The payout is $2,350. After an hour of back-and-forth with the manager, it turns out a $5,000 deal was moved to another rep after the export. Both sides were "right" according to their own numbers. Nobody won.

How to make it go away

  • Show every rep which deals count and how each one was calculated.
  • Let reps see their numbers during the month, not only on payday.
  • Write the plan in plain words, including the boundaries and the month-close date.
  • Record every adjustment with a reason, so changes never appear out of nowhere.

When reps can check their commission any time, the side spreadsheet stops being worth the effort. Delta Drive does this by showing each rep their deals, tier progress and earnings from the same Pipedrive data the manager uses.

FAQ

Is shadow accounting a problem if the company's numbers are right?

Yes. Even when the payouts are correct, the time reps spend checking them and the disputes over small differences cost real money and trust.

How do I know if my team does shadow accounting?

Ask. Or watch for detailed questions about specific deals right after payday. Those questions usually come from someone comparing against their own list.

Does shadow accounting happen in finance too?

Yes. Finance teams often keep their own commission sheet next to the sales team's, for the same reason: they don't trust the source. One shared, visible calculation removes the need for both.
